Case Study: My Epic Gear Rollout

Situation
In early 2024, Vail Resorts wanted to launch My Epic Gear, a new way for guests to rent ski equipment. Instead of waiting in line at a rental shop, skiers could use an app to upload their measurements, even scan their feet for boots, and have perfectly fitted gear waiting slope-side when they arrived. To make this work, Vail needed more than a good app—they needed real infrastructure on the ground.
That meant simultaneously building member service centers, gear storage facilities, and slope-side pickup stations across multiple resorts.
The scale was massive: 77 individual projects in less than 10 months. Add to that the unique challenges of mountain construction—trucks that can’t just pull up to a site, coordination with local operations teams, and specialized ski storage fixtures coming from Europe that needed to be validated for U.S. installation standards. Previous projects had stumbled due to late planning or overextended contractors unable to manage national-scale rollouts.
They needed a partner to engage early, coordinate moving parts, and deliver on time and on budget. Having worked with 361 Degrees on previous retail builds, Vail turned to them to make My Epic Gear a reality.




Solution
Headed by 361 Degrees’ Senior Construction Manager, Michael Arnsteen, 361 approached the rollout with its Project Leadership™ model, keeping organized with all of the moving parts associated with a national rollout. The first step was setting up a system to manage dozens of simultaneous projects. Using Smartsheet, the team built a master schedule that tracked every site, every contractor, and every deadline. Daily updates and weekly calls kept resort managers, designers, and contractors aligned and on schedule.
To reduce the need for constant site visits, 361 leaned on technology like Matterport for virtual walkthroughs and AutoDesk Construction Cloud for design coordination. This gave the client and contractors a clear view of progress and helped keep decisions moving quickly.
Budget management was another big focus. With 77 different budget categories, there were plenty of spots where estimates didn’t match reality. 361 worked closely with Vail to communicate challenges and then looked for savings through value engineering. In Park City, Utah, for example, 361 Degrees grouped multiple projects under one general contractor to cut overhead and simplify management.
With so many projects to manage, communication was the glue that kept everything together. 361 set a regular rhythm of calls, reports, and on-site check-ins to keep everyone accountable. When unexpected hurdles popped up—like European boot dryers that didn’t meet U.S. compliance standards—361 quickly pulled in specialty engineers to get approvals without slowing down the schedule.
The mindset wasn’t “just get it done.” It was, “let’s make this a long-term partnership.” Every decision was framed around what would build trust and set the program up for future growth.
Results
By opening day, all 77 My Epic Gear locations were completed on time and within budget. That alone was a major win, given the scale and compressed timeline.
